For newly promoted technical leaders

You were promoted for being the expert. Now the expert is getting in the way.

What made you the go-to person doesn't make you the person people follow. Leading is a different job. It can be learned, and it doesn't take years.

Week 6 as team lead notes to self
MonRewrote Anna's PR at 11pm. Quicker than explaining it.
TueBen pushed back in stand‑up. Again. Didn't say anything.
ThuLunch with the old team. It went quiet when I sat down.
FriCEO asked about "your team". Still sounds like someone else's.

Four things nobody mentions when you get the promotion

They're not signs you were the wrong choice. They're what the step from expert to leader looks like from the inside.

01

"It's faster if I do it myself"

It is, this week. Meanwhile your calendar fills up, the team waits for you, and nobody grows. Delegating well is a skill, not a leap of faith.

02

The person who pushes back on everything

Every team has one. Avoiding the conversation costs more than having it. You can learn to have it without damaging the relationship.

03

Leading people who were your peers

Last month you complained about decisions together. Now you make them. Finding the line between friendly and in charge is awkward, and it's workable.

04

Having the title, not yet the authority

Others don't treat you as the leader yet, and some days you don't feel like one either. Both change when you change how you show up.

Expert to leader

Practical work on the situations you're facing this month

No personality frameworks to memorise. We work on real situations: the delegation you keep putting off, the one‑to‑one you're dreading, the meeting where you need people on board.

For you

1:1 coaching

Regular online sessions over [DURATION, e.g. 3–6 months]. Each one starts from what's happening on your team right now, and ends with something you'll try before the next session.

  • [CADENCE, e.g. every two weeks]
  • Confidential. Your company can pay without receiving reports.

Workshops for new leads

For companies promoting several engineers into lead roles. A small group works through delegation, difficult conversations and leading former peers, with practice rather than slides.

  • [FORMAT, e.g. two half‑days, on‑site in Munich or online]
  • [GROUP SIZE, e.g. 4–10 people]
  • Optional 1:1 follow‑up sessions

I made the same jump, the hard way

I'm Peter Hall. I studied electrical engineering, then spent decades in tech, from banking and defence to logistics and airlines, as an engineer, a development team lead and a startup founder. I know what it's like to be the person with the answers, and then to find that answers aren't what the team needs from you.

Since 2020 I've coached technical people through this transition, one person at a time and with whole teams.
